I’ve been on both ends of the spectrum, as the guy no men fear and no women desire, standing next to a buddy who’s my same height, even weight, but the breadth of his shoulders made him look far more commanding.

SO, WHY DO MOST MEN HAVE WEAK LOOKING SHOULDERS?
MISTAKE #1: YOU'RE TREATING YOUR DELTS LIKE ANY OTHER MUSCLE GROUP.
The deltoids are a relatively small muscle group when compared to the chesticles, thighs, hips, or even the arms. This means that they can take a MUCH greater load in the form of reps and sets and yet still recover.
And yet, most guys train their delts like any other muscle group!
The first step to me transforming my shoulders was coming to the realization that they need more work!
You can literally train your shoulders everyday and not have them burn out. The magic occurs in which reps and sets and cadences you're using to make your shoulders BURST! But also which "head" of the muscle you're working. You don't need to work them all on a given day.
I’ll tell you more about this in a sec, but this brings me to the second mistake.
MISTAKE #2: FOCUSING PRIMARILY ON ONE OF THE 3-HEADS.
The deltoid “muscle” is actually 3 muscles that require an equal amount of work. Most guys focus on their anterior and lateral delts, but neglect the posterior deltoid and relegate them to back work.
But EACH head of the deltoid needs its own individual attention, AND each head of the deltoid THRIVES off of different and VASTLY varying rep counts.
This goes to mistake #1, that you can’t train the deltoids like every other muscle.
They require heavier loads with lower reps, medium loads with medium reps, but because of the size of the muscle in relation to every other muscle group, they also KILL IT and experience SERIOUS growth with EXTREME REP COUNTS!
When I started training my lateral and posterior deltoids with rep counts ranging from 25 reps all the way up to ONE HUNDRED REPS, I saw the muscle change shape. The breadth was INSANE.
Rarely, however, do you see someone pick up 5lbs or 10 lbs dumbbells and go nuts with such extreme rep counts!
MISTAKE #3: TRAINING YOUR DELTS ONCE A WEEK [HUGE MISTAKE].
If you’re training ANY weak-point, you need to train it multiple times a week, but due to that recurring theme – the size of the muscle – you can train the deltoids multiple times a week, on their own day or at the end of another workout as a finisher.
You can and should train one aspect of the deltoid – be it the anterior, posterior, or lateral – at least 3 times a week as a finisher or on its own, even as the second workout as a two a day (the workout should only take 20 minutes).
It’s this increase in work and the ability of the shoulders to heal and recover far faster than other muscles that requires them to be trained more if you’re not one of those rare humans genetically blessed with broad shoulders.
And YES, you can develop broad shoulders even if they’re not something you’re born with.
